The EXCELSI Methodology: How We Ended Scrum Hell

X — X-Ray Discovery Before writing a single line of code, we perform a deep diagnosis of your pain. Not your request — the real pain behind it. It’s the difference between building what you asked for and building what you need.

C — Cellular Delivery The project isn’t monolithic. It’s a set of independent Cells — complete features that work on their own. You pay per Cell delivered, not per hour worked.

E — Evidence-Based Sizing No optimistic “3 months” estimates. Each Cell is sized in S, M, or L, calibrated to fit in 1 one-week cycle. If it doesn’t fit, we slice it smaller.

L — Lead-to-Task Sync From first contact to the repository on GitHub, the process is linear and noise-free: Lead → Discovery → Cell → Code → Delivery.

S — Stakeholder Approval You have the Kill Switch. At the end of each Cell, you test and decide: continue or stop. No bureaucracy, no fine, no embarrassment.

I — Inversion of Risk This is the pillar that changes everything. You pay nothing before seeing results. The execution risk is 100% ours. If we don’t deliver what we agreed on, you owe nothing.

You’re never stuck in a bad contract The Kill Switch isn’t a contractual detail — it’s a cultural promise. If a Cell doesn’t meet what was agreed, the cycle stops. No justifications, no negotiations. We restart or end, the choice is yours.

Your risk is zero until delivery Most software projects fail because the client assumes financial risk before seeing any results. In EXCELSI, this logic is inverted. You only pay for what you receive working.

Complexity becomes manageable Big projects scare because they seem indivisible. The X-Ray Discovery breaks any problem into small, testable, prioritable Cells. You start with what generates the most value, not what is technically easiest.

  1. X-Ray Discovery We understand the root of the problem, not just the surface of the request.

  2. Cell Planning We divide the solution into independent Cells, ordered by business value.

  3. Execution We develop the Cell in 1 week. Real code, running in a real environment.

  4. Stakeholder Approval You test. Approve, request adjustment, or activate the Kill Switch.

  5. Next Cell If approved, we move to the next Cell. The cycle repeats until the project is complete — or until you decide you have enough.
